Why Youth Operational Summary

In the past semester, I initiated the Why Youth project with 4 learners.  The problem that the project is committed to solving is: how to design youth public service project training products to help Chinese young people who want to receive guidance from public service projects and have the need to do public service projects, to solve the problems of not being professional in designing and implementing public service projects? To this end, we have produced the “The Public Service Project Manual for Youth” to help young people do public service projects better.
在过去的一个学期里,我与4名学习者共同发起了Why Youth项目。项目致力于解决的问题是:如何设计青少年公益项目培训产品,去帮助想接受公益项目指导、有做公益项目需求的中国青少年,去解决设计、执行公益项目不够专业的问题?为此,我们产出了“青少年公益项目指导手册”来帮助青少年们更好的做公益项目。

Operation is based on users, at the same time, it’s inseparable from products. The main aim of operation is to promote products, let users use products, and have a sense of dependence on products. This operation reflection will summarize my operation process in the Why Youth project through three aspects: content (activity) operation, channel (resource) operation, and team operation.
运营及是围绕用户展开的,同时也离不开产品,运营的主要目的就是推广产品,让用户使用产品,对产品产生依赖感。本篇运营反思将通过内容(活动)运营、渠道(资源)运营、和团队运营三个方面,来总结我在Why Youth项目中的运营过程。

1.Content(activity) operation

(1)Good

  • Clarify the main tonal positioning of the product (activity) content and the formal positioning of the content (activity), and formulate a detailed execution plan to complete the output on time.
  • 明确产品(活动)内容的主要调性定位,和内容(活动)的形式定位,并制定了详细的执行计划、按时完成产出。

(2)To improve

  • In the process of writing the manual, the team should pay more attention to the original intention of the project and product positioning.
  • 在手册撰写的过程中,要让团队更加重视项目初衷和产品定位。
4 suggestions for maintaining the product positioning
保持产品定位的4条建议
1)Understand the purpose of the partner’s cooperation with you, and inform them of your original intention of the cooperation
1) 了解合作方与你合作的目的,并告知你合作的初衷
2)Let the team (especially those involved in product design) clarify the original intention of the project and product positioning
2) 让团队(特别是参与产品设计的人)明确项目初衷以及产品定位
3) Use “whether it violates the original intention of the project and product positioning” as one of the standards for measuring the suggestions or feedback of others (team members)
3)将“是否违背项目初衷,以及产品定位”作为衡量他人(团队成员)建议或反馈的标准之一
4) Adjust immediately after discovering deviations from the original intention or product positioning
4)发现偏离项目初衷或产品定位之后即使做出调整
  • Before activity, we need to prepare problem plan
  • 举办活动之前需要做好问题预案

在举办活动的时候会遇到一些意外的问题。比如我在准备Why Youth线上活动,“青少年公益入门讲座——我做给你看·你做给世界,的时候因为因为提前没有预见到可能会出现的问题,导致在活动前一天才落实直播人员。
We faced some unexpected problems when we held events. Set my preparation for Why Youth online activity as an example, The activity named“Introductory lecture on Public Service for Teenager— I do it for you·You do it for the world”,  at that time because I didn’t predict questions that probability happened, the live broadcast staff was just confirmed the day before the event.

2.Channel(resource) operation

(1)Good

  • Found enough channels to achieve the phased manual publicity goals and successfully held online activities.
  • 找到了足够的渠道完成了阶段性的手册宣传目标,并成功举办线上活动。

In the process of implementing and promoting the project, in order to complete the output goal: The Public Service Project Manual for Youth, and the online activity with the theme of the youth charity. I found the corresponding channels and resources.在执行推进项目的过程中,为了完成产出目标:青少年公益项目指导手册,和主题为青少年公益的线上活动。我找到了相应的渠道与资源。

(2)To Improve

  • More influential and more suitable channels can be found to expand the influence of the manual
  • 可以找到更有影响力,更合适的渠道去扩大手册影响力

Although the manual at this stage has been publicly released on the official account of the moon exploration and Why Youth online activities, it has also been used as a reference for some PBIC students. However, in addition to PBIC, the other two publicity channels can reach more adults. Therefore, we should contact the channels that can affect young people more, or directly contact all young people who are doing public welfare projects.
现阶段的手册虽然在探月的公众号,Why Youth线上活动中进行了公开的发布,并给部分PBIC参赛学生进行了参考。但是,除了PBIC之外,另外两个宣传渠道能接触到的更多是成年人。因此,我们应该去联系更能影响到青少年的渠道,或者是直接联系到在做公益项目的青少年全体。

Follow-up dissemination can expand the impact of the output and the project itself. Currently, Why Youth has achieved the first phase’s goal of the project, finished the writing of the manual and organized online activities. However, there is currently no clear follow-up publicity plan.

后续传播可以扩大产出和项目本身的影响力。目前Why Youth完成了项目第一阶段的目标,完成了手册的撰写并组织了线上活动。但目前没有制定明确的后续宣传计划。


3.团队运营

(1)Good

  • Team members should have a clear division of labor and cooperation, and rational use of project management tools. 
  • 团队成员有明确分工和合作,合理运用了项目管理的工具。

(2)To Improve

  • Achieve better team information balance, let everyone understand each output node and the current progress
  • 做到更好的团队信息平衡,让每个人了解每个产出节点、以及现在的进度。

During the process of team working, I found some group members didn’t catch up with the whole team. For example, when it comes to the project execution stage, they didn’t know what the goals and outputs of the project are. After communicating with the group members, the reasons for the disconnection I found mainly includes that the team did not balance information in time, members’ mind start  to wander at beginning of conference, some of them couldn’t find documents of the team. In this regard, the solutions we discussed include: letting members who are most likely to be distracted at meeting to record the meeting minutes, meeting moderator need to order everyone put forward their opinions when making decisions, and arranging all team information into a team space.
在团队合作的过程中,我发现有些组员与团队存在脱节。比如,到了项目执行阶段,却不清楚项目的目标、产出是什么。在和组员沟通了之后,我发现的脱节的原因主要包括,团队没有及时做信息平衡,成员在开会的时候走神,找不到团队资料等。对此,我们讨论的解决办法包括:让容易开会走神的成员来记录会议纪要,在做决策的时候会议主持人要点每一个人发表意见,以及把所有团队资料都整理到一个团队空间了。
